Your First Moves as a Product Driven Leader
Putting it to work · From Product Driven by Matt Watson
You don’t need a new job title or to reorg your department. You just need to lead one day differently, then keep going.
Here’s how to start.
Step 1: Choose One Ritual to Reinvent
Pick one ritual you already run: standup, sprint planning, retro, or demo and shift how it works.
Ask yourself:
Does the team understand the vision of what we are trying to accomplish?
How can I ensure my team has the clarity they need?
Then change the questions you ask:
“Why are we doing this now?”
“What’s the problem we’re solving for the user?”
“How will we know this actually worked?”
Start with one thing, make it better, and then move to the next.
Step 2: Say the Vision Until the Team Feels It
The team won’t carry the product vision unless you repeat it out loud every week. Keep beating the drum!
Try this in your next meeting:
“Let’s remember who we’re building for.”
“The goal of this feature is to reduce onboarding friction for X persona.”
“Our bet is that solving this will increase [user outcome].”
If you’re not tired of saying it, they haven’t heard it enough.
Step 3: Ask Before You Answer
Ownership starts with a question and not an assignment.
Before jumping into fix something, pause and ask:
“What do you think we should do?”
“What are we missing?”
“Does this feel like the right bet?”
When you ask, you’re not giving up leadership. You’re making space for it to grow.
Step 4: Protect One Bet From Distraction
Look at your current roadmap or sprint plan.
Then ask:
“What’s the one thing that actually matters right now?”
“What is distracting us from our goal?”
“What is keeping us busy, but not actually moving us forward?”
You don’t need to cancel everything. You just need to commit to one outcome and defend it on purpose.
Step 5: Celebrate Product Thinking Out Loud
Every time someone:
Connects their work to a user need.
Challenges the plan to protect the outcome.
Asks a smart question about why, not just how.
Call it out. Praise it. Make it visible.
People copy what gets rewarded. Use your voice to shift the culture, one example at a time.
Start Today
Not a reorg. Not a strategy doc.
Just visible actions that signal: We lead differently now.
You won’t get it perfect. But if you start here, people will notice.
And when they do, they’ll follow.
